Mine is the same Will, I have just disconnected the hoses from the exchangers and lo and behold, no heat. The system is crap and there are a number of ways your heater system can fail. The most likely thing that's happening is that the flapper boxes aren't opening. They are spring loaded and default to shut. The other bad news is its very hard to work on the heater system without dropping the engine. Yo...
